Quality gates that match prototype maturity

Early prototypes tempt teams to defer all quality work. That is reasonable until you invite external users or integrate a payment-adjacent flow.
We tier gates: smoke paths for every commit, contract checks before partner demos, full regression only when you declare beta. The tier labels must be visible in your board so nobody assumes alpha coverage equals launch coverage.
Exploratory charters outperform scripted cases when you are still discovering failure modes. Automate after the third repeat finding, not before.
Be honest in retros when a gate was skipped for speed. Skipped gates are a decision, not an accident — log them the same way you log scope deferrals.
